This lean business assessment is a self-reflection tool, not a substitute for a formal lean audit or consulting engagement. Your score and the AI-generated report are based on the answers you give. Use them to start a conversation with your team — not as a clinical diagnosis. Best of Motivation does not guarantee specific business outcomes from any change you make based on the report.

What is a lean business assessment?

A lean business assessment is a structured way to score how much of your operation is leaking value — and where. It comes from the lean methodology developed at Toyota in the 1950s and now used across manufacturing, healthcare, retail, and hospitality. The assessment doesn’t grade your knowledge. It looks at your routines: how shifts hand over, how waste gets logged, how the team reacts when a delivery’s late, how often a problem gets fixed at source instead of bandaged.

The diagnostic on this page uses the 3M framework — Mura, Muri, Muda — to score three different kinds of leak. You get a number out of 45, a tier (Reactive, Improving, or Operationalised), and the name of your weakest M. From there, the AI report gives you a 30-day plan and three scripts written for the sector you operate in.

The 3M framework — Mura, Muri, Muda

Most managers know about waste — Muda — and stop there. The full lean methodology has three Ms, and the most common mistake is fixing the wrong one. If you fix Muda when your real problem is Mura, the waste comes back the following week. The full breakdown of how Mura, Muri, and Muda interact sits in BOM’s deeper article — read it after you’ve taken the diagnostic and seen which one you scored lowest on.

      MuraUnevenness
The mismatch between demand and capacity. A grocery floor staffed for 50 customers an hour when the real curve hits 90 between five and seven. A kitchen pass that’s calm at 11 and chaos at 12:45. Mura is the wobble the rota was supposed to absorb but doesn’t.
      MuriOverburden
Asking people or systems to do too much, too hard, too tight. Seven steps where three would do. The same person always firefighting. Equipment running ten hours a day that was rated for six. Muri shows up as callouts, sick days, and the assistant manager you’re slowly burning out.
      MudaWaste
The seven classical wastes — overproduction, waiting, transport, over-processing, inventory, motion, defects. In retail that’s shrinkage, fresh marked down, walkouts, and the hour spent looking for a barcode gun. In hospitality it’s wastage, re-fires, the prep that didn’t get used, and the table that turned twice when it should have turned three times.

The three tiers — what your score means

      Reactive0–19 / 45
You’re firefighting. The team reacts to today’s emergency, then reacts to tomorrow’s. Good news: this tier has the highest leverage for improvement. Most operations move out of Reactive within 30 days of running the daily routine.
      Improving20–34 / 45
You’ve named the problems. The next gap is making the routine boring — surviving a sick day, a busy week, an assistant manager’s first solo shift. The diagnostic will name which M is holding you back here.
      Operationalised35–45 / 45
Rare company. Your team can name the seven wastes, your kaizens survive the week, and the wall checklist runs without you. The next move is teaching the floor below you to do this without your daily input. Lean leadership at this tier stops being about waste and starts being about how you coach your assistant manager.

Who this lean self assessment is built for

Store managers, department managers, restaurant managers, bar managers, café operators, head of departments, and assistant managers being prepared for their first floor. If you run a physical operation in grocery, convenience, supermarket, fashion, hardware, pharmacy, or hospitality, the diagnostic is calibrated for your sector — the questions and the AI report will reference the language and the metrics you actually use.

It’s not built for: lean consultants looking for new theory, office-based managers without a physical floor, or anyone wanting an app or dashboard. The diagnostic is paper-and-pen by design — the wall checklist that comes with the optional £7 Lean Manager Playbook prints on a single A4 sheet and pins to the back-office wall.

      After the quiz

Your free AI report includes your weakest framework, a four-week plan, and three scripts for this week. If you want the deeper version — the printable wall checklist, the 30-day plan with daily prompts, and the full nine-script library — the Lean Manager Playbook is £7 (launch price, normally £15). Instant download, 14-day refund.

For broader leadership context, the BOM Leadership Diagnostic uses the 5R framework to score how you lead the team running these operations — a natural complement to the lean tool above. And if you have one specific question after the report, Ask BOM is the free AI advisor trained on 600+ Best of Motivation articles, with citations.

      Frequently asked questions

Do I need to know lean to take this quiz?

No. The questions are about your routines and your team — not about lean theory. If you’ve never read a lean book, you’ll still score accurately. The AI report explains what your weakest M means in plain English.

How long does the lean business assessment take?

Around 90 seconds. Twelve questions, mostly multiple choice. One open-text question at the end about the operational issue costing you the most sleep.

Is the AI report actually personalised?

Yes — it’s generated by Claude (Anthropic) using your specific answers. The report references your sector, your team size, your weakest M, and the open-text answer you gave about your biggest pain. It’s not a templated PDF.

Will I get spammed if I submit my email?

No. You’ll get the AI report by email plus periodic notes from BOM about leadership and lean. One-click unsubscribe in every email. Email is processed via Mailchimp; we don’t share or sell it.

What’s the difference between this and the £7 playbook?

The free quiz + AI report names your weakest M and gives you a starter plan. The £7 playbook is the working version: a printable wall checklist (A4), the full 30-day plan with daily prompts, the nine-script library, and the 3M waste taxonomy translated for retail and hospitality. The quiz is the diagnosis. The playbook is the routine.
